Governance is an overarching area and often a catalyst for a data and analytics strategy. Documenting strategic and organizational objectives provide context for the strategy. Drafting a roadmap aligned with leadership priorities will facilitate conversation and debate.  Assessing the organizations capability and maturity regarding data literacy, technologies, and skills sheds light on how far one can go down the roadmap. Taking stock in the data sources both inside and outside the enterprise while assessing their quality is key and will affect the final roadmaps.

Project Management Office

Considering the fact that multiple projects, various stakeholders, and leadership is require to address achieve key data and analytics priorities, we recommend an Enterprise Intelligence PMO. The PMO will coordinate Project Steering Committees, consult wit Project Sponsors, inform Project Stakeholders, and hold accountable Project Managers.

Develop Project Charter

Developing a Project Charter is a great way to engage stakeholders and gain consensus. Documenting your vision along with its impact to the organization is the first step. We can help you describe the problem, goals, objectives, and deliverable of a project. We will ask you to consider available resources, timing, and competing priorities.  We will help you articulate the value and the beneficiaries of cost savings, enhanced revenues, higher productivity, improved compliance, better decision making, reduced maintenance and other costs avoided. We will document the measurable results and time-frame expected to receive a return on your investment.

Identify Stakeholders
Project Scope Statement

Communicating who, what, where, and when after initiating a project charter is fundamental. Setting expectations is key and controlling scope takes discipline. Within a Project Scope Statement, we will help you name each deliverable paired with acceptance criteria and aligned with the Project Charter. Required technologies and data sources will be documented in detail. Our template of estimating factors show where time and material is needed to develop the solution. Assumptions and known risks are defined here and used in estimating the cost and duration of the project.

Don’t miss the opportunity to identify stakeholders. Enterprise Intelligence projects will impact colleagues, departments, and even affiliates to your organization. Considering each stakeholder, their specific information needs, interest in your project, the impact the project will make, and their role in the project will aid you and your communication plan before, during, and after the project. Measuring the impact to stakeholders can be tricky. We consider both qualitative and quantitative measures of value.

The alignment of roles, responsibility and experience needed to deliver a project can be challenging while organizations adopt a new technology platform.  Based on their assigned role, we can consider a skills development plan before or during the project. Reconciling when they are needed capacity to deliver and competing work is important for setting achievable goals.  The Project Scope Statement and the Human Resource Plan are the basis for planning implementation sprints.

Human Resource Plan

Consider the following roles and responsibilities for your Enterprise Intelligence project. An individual may fall into more than on role. Consider their skill set where 1 is book knowledge, 2 is some experience, 3 is very experienced, and 4 is expert/trainer.  We will want to estimate based on all resources being a level 3 and account for the variance once the resources and plans are established.

Legitimized the project's goals and objectives. Provides support and funding required by the Project Sponsor. Has final approval and top escalation point.

Executive Sponsor

Represents a business function in defining the Project Charter, objectives and ROI. Participates in high-level project planning, scope definition, budgeting, milestones and schedule. Presents project request for prioritization and funding. Chairs Project Steering Committee.

Project Sponsor

Representative from the business functions and related business functions, often representatives of stakeholder areas from the business.

Project Steering Committee

Project stakeholders are entities that have an interest in a given project. These stakeholders may be inside or outside an organization which: sponsor a project, or. have an interest or a gain upon a successful completion of a project; may have a positive or negative influence in the project completion.

Project Stakeholders

Business Intelligence director of applications, data, environment, and resources. Responsible for standards, software development life cycles, and quality of the solution to the business.

Governance/COE Sponsor

Guides the requirements gathering, solution architect, and blueprint for project sponsor. Details provided to project management for detail planning and estimating. Dictionary documented for Data Development. Use Case documented for Application Development. Quality documented for application owner. Estimating of concurrent usage and data models for hardware provisioning. Technologies include but not limited to Qlik Sense, QlikView, NPrinting, Qlik Extensions, Qlik Connectors, and AWS.

Solution Architect

Manages the project processes. Secures acceptance and approval of deliverables. Responsible for communication, including status reporting, risk management, escalation of issues that cannot be resolved in the team, and, in general, making sure the project is delivered in budget, on schedule and within scope. Technologies include but not limited to MS Project and JIRA with Confluence.

Project Manager

Represents the business function needs. Validates deliverables. Documents test plans in light of scope and quality. Signs off on final acceptance test plan. (see Detailed Role Description).

App. Owner Function SME

Application and user experience development. Training and experience required in vendor technology. Technologies include but not limited to Qlik Sense App, QS Mashup, QS Extension, QS API, QlikView, NPrinting, K4 Analytics, and Narrative Science.

Application Developer

SME regarding the data tables, relationships, and business rules including reference (lookup) values.

Data Source SME

Data Object and Model development including ETL. Data Quality development. Data Throughput (performance) development.Technologies include but not limited to Qlik Sense script,QlikView script, SSIS, SQL, SalesForce.com connector, SAP Connector.

Data Developer

SME or business analyst who can verify the application, data, and environment deliverable quality.

Quality Assurance

Instructor in vendor technology. Technologies include but not limited to QlikView Designer, QlikView Developer, QlikView Server Administrator, QlikView API, Qlik Sense Visualization, Qlik Sense Data Modeling, Qlik Sense Server Administrator, Qlik Sense Dev Hub, NPrinting. 

Certified Trainer

Installation and configuration of Software on server. Setup of data connections. Setup and management of security rules for folders, network user IDs, groups etc. Technologies include but not limited to Qlik Sense QMC, QlikView QMC, NPrinting, SalesForce.com connector, SAP Connector, Narrative Science server.

Technology Administrator

Implementation and configuration of hardware on network along with firewall and bandwidth. Technologies include but not limited to Windows Server, Active Directory (AD).
